The Circular Flow: How AI's Biggest Players Fund Each Other
At the heart of the artificial intelligence boom lies a tightly woven web of deals where the same companies that supply the chips and cloud computing also bankroll the startups building tomorrow's models. The latest potential blockbuster — Nvidia's reported $250 billion financial support package for OpenAI — brings this circular financing model into sharp relief.
The pattern is now standard: a tech giant invests heavily in an AI model developer, and in return that developer commits to buying the investor's chips or cloud services. Microsoft's $10 billion infusion into OpenAI in 2023 not only supercharged ChatGPT's growth but also made OpenAI a strategic Azure cloud customer. Amazon and Alphabet followed suit, pouring billions into Anthropic, which then leans on AWS and Google Cloud — and buys their custom AI chips.
Nvidia, the dominant supplier of the GPUs that train large language models, has taken the approach further. Since 2024 it has invested in a portfolio of AI start-ups, including Mistral and Elon Musk's xAI, each time securing purchase commitments for its chips. It has also backed so-called neoclouds like CoreWeave and Nebius that rent GPU capacity to AI developers, while simultaneously becoming a customer of those very cloud services. The Wall Street Journal first reported Nvidia's discussions with OpenAI; a deal of that scale would dwarf the $500 billion partnership the chipmaker recently struck with South Korea's SK Group.
By mid-2026 the circular deals have mushroomed across the sector. OpenAI alone has signed agreements worth nearly $1 trillion with Microsoft and chipmaker AMD, and has become one of AMD's largest shareholders. Both Microsoft and Nvidia have made significant investments in Anthropic, which in turn has expanded its commitments to buy cloud capacity and chips from the two. The result is an ecosystem where capital, hardware contracts and cloud revenues chase one another in a tight loop.

“Nvidia is at the centre of the AI ecosystem, acting not just as a technology supplier but as a strategic investor that helps accelerate the adoption of its platform,” says Gary Tan, portfolio manager at Allspring Global Investments. Jan Frederik Slijkerman, technology strategist at ING, notes that Nvidia is using its balance sheet to speed up the buildout of everything from autonomous driving to healthcare AI, broadening the market for its own chips.
Strategic Benefits and Mutual Lock-In
Tan argues that interconnected ecosystems can accelerate innovation by aligning the incentives of infrastructure providers, model developers and end users, helping new technologies scale more quickly. Slijkerman adds that the relationships are not “financial engineering” but logical alliances that expand market reach and can generate mutual financial returns. Yet the same links create deep mutual dependency: a start-up that relies on an investor for both equity capital and the chips or cloud it needs to operate becomes highly exposed to that partner’s health and strategic whims.
The Bubble Fears and Interest Rate Wildcard
Fears of an AI bubble continue to hang over global markets. Tech and semiconductor shares tumbled last week amid doubts that the massive sums ploughed into data centres will ever earn an adequate return. If AI revenues fail to catch up with capital spending, the companies that received funding could face a cash crunch, cut back on chip and cloud purchases and see their valuations collapse — precisely the kind of domino effect the circular model makes likely. Analysts have drawn comparisons with the dot-com era, where similar web of inter-company investments unravelled when the business models failed.
Still, many observers believe the AI boom rests on firmer foundations. Slijkerman notes that the broader investment cycle appears supported by real demand and value creation. Tan points to a different risk: a rise in interest rates, which would hit AI firms especially hard because their cash flows are projected far into the future. “AI cash flows are back-loaded, so the trajectory of the yield curve could end up being more important than the availability of capital itself,” he says.
What the Circular AI Economy Means for Investors and Startups
For investors:
- Scrutinise the circular dependencies inside your AI portfolio. If Nvidia's funding to OpenAI were to stall, the start-up's cloud payments to Microsoft and chip orders from AMD could contract quickly, creating a cascade.
- Watch interest rate expectations. AI companies with long-dated earnings are highly sensitive to discount rates; the sector sell-off last week underscores how quickly rate fears can erase market value.
For AI start-ups:
- Avoid over-reliance on a single circular partner. A concentration of funding, cloud services and chip supply with one tech giant leaves you vulnerable if that company shifts strategy or hits financial headwinds.
- Negotiate fallback clauses in multi-year chip and cloud contracts that allow flexibility if your primary investor reduces its commitments.
